Slow Down the Hype Cycle: Strategy Comes Before New Technology
Every few years, a new technology comes along that everyone feels like they need to adopt immediately.
Right now, that technology is AI.
A business owner, executive, or department leader sees what tools like ChatGPT, Claude, Microsoft Copilot, or other AI platforms can do, and the natural reaction is:
“We should be using this.”
That reaction is not wrong. These tools can be incredibly useful. They can help people write, summarize, research, brainstorm, analyze, code, document, and move faster.
But there is a difference between adopting useful technology and rushing into a tool because everyone else is doing it.
Before you buy the enterprise subscription, roll it out to employees, and tell everyone to start using it, it is worth slowing down and asking a few important questions.
Buying the Tool Is Not the Strategy
One of the most common mistakes businesses make with new technology is assuming that buying the product is the strategy.
It is not.
Buying Claude Enterprise, Microsoft Copilot, ChatGPT Enterprise, or any other AI platform is just one part of the decision. The bigger question is how that tool fits into your business.
For example:
- Who should have access?
- What should they use it for?
- What should they not use it for?
- What kind of company data is allowed?
- What kind of customer data is prohibited?
- Who owns the policy?
- Who monitors usage?
- How do you control cost?
- What happens when the budget runs out?
- How do you know whether it is actually helping?
Those questions matter because AI tools are not just another software subscription. They can touch sensitive business data, customer information, intellectual property, internal processes, source code, contracts, financial details, and employee workflows.
That does not mean you should avoid them. It means you should treat them like a real business technology decision.
The Hype Cycle Creates Pressure
The hype cycle creates pressure to move fast.
Nobody wants to feel like they are falling behind. Nobody wants to be the company that ignored the next major shift in technology. Nobody wants to hear that a competitor is using AI to move faster while they are still debating whether to approve a pilot.
That pressure is real.
But speed without direction can create waste, confusion, and risk.
A rushed rollout often leads to things like:
- Employees using personal accounts for business work
- Sensitive data being copied into tools without guidance
- Multiple teams buying overlapping subscriptions
- No clear ownership of cost or access
- No visibility into what is being used
- No agreement on acceptable use
- No plan for measuring success
- No answer when leadership asks, “What are we getting for this?”
At that point, the business may technically be “using AI,” but it may not be getting much value from it.
Worse, it may be creating new risks that nobody fully understands yet.
Start With Use Cases
A better approach is to start with use cases.
Do not start with the tool. Start with the business problem.
For example, maybe your business wants to use AI to:
- Help sales teams draft follow-up emails
- Summarize long customer conversations
- Assist with policy and procedure documentation
- Help developers review or explain code
- Speed up security questionnaires
- Analyze support tickets for trends
- Generate first drafts of marketing content
- Help leadership summarize reports
- Support internal knowledge searches
Each of those use cases has a different risk profile.
Using AI to rewrite a public marketing post is very different from using AI to analyze customer contracts, source code, financial data, or security incidents.
The use case should drive the decision. Not the other way around.
Define Who Gets Access
Not everyone needs the same level of access.
Some users may need full access to an enterprise AI platform. Others may only need limited access through approved business applications. Some teams may not need access at all, at least not right away.
This is where planning matters.
You may want to define user groups such as:

This does not mean these teams cannot use AI. It means access should be intentional.
Policy Needs to Come Early
Policy does not need to be a 40-page document that nobody reads.
In fact, it probably should not be.
But employees do need clear guidance.
A basic AI acceptable use policy should answer questions like:
- What tools are approved?
- Are personal AI accounts allowed for business work?
- What data is not allowed to be entered?
- Can customer data be used?
- Can source code be used?
- Can financial data be used?
- Are outputs allowed to be copied directly into customer-facing materials?
- Does AI-generated work require human review?
- Who do employees ask when they are unsure?
Most employees are not trying to do the wrong thing. They just need boundaries.
Without a policy, every employee is left to make their own judgment. That usually leads to inconsistent decisions across the business.
Budget and Token Spend Matter
AI costs can be more complicated than a simple per-user software license.
Some tools are priced per user. Others may involve usage-based costs, token consumption, API calls, add-ons, storage, connectors, observability tooling, or premium model access.
That means the financial planning needs to go beyond:
“How much is the subscription?”
You also need to think about:
- What is the monthly or annual budget?
- Is usage capped?
- Who gets charged internally?
- Do different departments have separate budgets?
- What happens if usage spikes?
- What happens when the budget runs out?
- Are users downgraded?
- Are features disabled?
- Is approval required for more spend?
- Who reviews the usage reports?
This matters because a successful AI rollout can actually create more demand. If employees find the tools useful, usage may increase quickly.
That is a good problem to have, but it still needs to be managed.
Observability Is Part of the Plan
For many businesses, AI adoption introduces a visibility problem.
You may need to understand:
- Who is using the tool
- How often they are using it
- Which departments are using it
- What features are being used
- Whether sensitive data is being exposed
- Whether usage aligns with approved use cases
- Whether costs are trending up
- Whether the tool is delivering value
Depending on the platform, this may require admin dashboards, logging, data loss prevention controls, CASB/SSE integrations, identity provider logs, endpoint visibility, API monitoring, or third-party AI observability tools.
The right answer depends on the size of the business, the sensitivity of the data, and the level of risk.
The important point is this: visibility should not be an afterthought.
If leadership is going to approve a new technology, someone should be able to explain how the business will monitor adoption, risk, and cost.
Security and Privacy Cannot Be Bolted On Later
Security and privacy need to be part of the decision from the beginning.
Before rolling out a new AI platform, businesses should understand:
- How the vendor handles customer data
- Whether prompts and outputs are used for training
- What retention controls are available
- Whether data can be deleted
- Whether logs are exportable
- Whether admin controls are available
- Whether SSO and MFA are supported
- Whether role-based access is available
- Whether the vendor has relevant compliance reports
- Whether the tool integrates with existing security controls
These are not just technical questions. They are business risk questions.
If a tool is going to process sensitive information, the business should understand what happens to that information.
Shadow AI Is Already Happening
One of the reasons businesses should address AI intentionally is because employees may already be using it.
If the company does not provide approved tools or guidance, employees may find their own path. That often means personal accounts, browser extensions, unapproved apps, free tools, or random services that have not been reviewed.
This is sometimes called “shadow AI.”
The goal should not be to scare everyone or ban everything. That usually does not work.
A better approach is to provide a safe, approved path. Give employees useful tools, explain the rules, and make it easy to ask questions.
Most people will follow the approved process if the approved process is practical.
A Pilot Is Better Than a Panic Rollout
For many businesses, a pilot is the right first step.
A good pilot should have:
- A defined group of users
- Clear use cases
- A known budget
- Approved tools
- Basic policy guidance
- Security and privacy review
- Success criteria
- A feedback process
- A decision point at the end
The decision point is important.
At the end of the pilot, leadership should be able to decide whether to expand, adjust, pause, or stop.
That decision should be based on actual business value, not just excitement.
The Questions to Ask Before You Buy
Before adopting any major new technology, especially AI, ask:
- What business problem are we trying to solve?
- Who needs access?
- What data will the tool process?
- What data is off limits?
- What policies need to exist first?
- How will employees be trained?
- How will usage be monitored?
- How will cost be controlled?
- What security controls are required?
- What does success look like?
- Who owns the platform internally?
- What happens if the tool creates risk, cost, or operational issues?
These questions are not meant to slow innovation down forever.
They are meant to make sure the innovation actually works.
Strategy Helps You Move Faster
It may sound counterintuitive, but slowing down at the beginning can help a business move faster later.
When the strategy is clear, decisions get easier.
People know what tools are approved. Employees know what data they can use. Finance knows what budget to expect. IT knows what needs to be supported. Security knows what needs to be monitored. Leadership knows what value they are looking for.
That is much better than buying a tool first and trying to build the plan after the fact.
Final Thought
New technology can create real value, but only when it is connected to a real strategy.
AI is a great example. The opportunity is real. The benefits can be real. But the risks, costs, and operational questions are real too.
The goal is not to say “no” to new technology.
The goal is to say:
“Yes, but let’s do it the right way.”
That means understanding the use cases, defining access, setting policy, planning for cost, monitoring usage, and making sure the business knows what success looks like.
